Start with a use case brief

Write this on one page

  1. Business result
    What moves: revenue, cost, cycle time, risk, quality.
  2. Workflow
    Where work happens, who touches it, and where it breaks today.
  3. Trigger → input → output
    What starts the flow (ticket, email, call). What the system reads (PDF, CRM fields, transcripts). What it produces (draft reply, routing decision, score, summary).

If you can’t fill this in, you’re not behind. You’re early. But you’re not ready to evaluate vendors yet.

The fastest way to waste a quarter: comparing AI providers that solve different problems

Teams lose weeks here without realizing it. A lot of “AI vendor shortlists” are just a stack of logos. That’s not a shortlist. It’s postponing the decision.

The fix is simple: compare tools that solve the same kind of job.

If you’re dealing with documents (contracts, invoices, PDFs), you need something that can pull data out reliably and check it.
If the work happens in customer conversations, you need help for agents: suggested replies, quality checks, and clean routing.
If you’re producing content that needs approval, you need drafting + workflows + controls.
If you need answers from your internal knowledge, you need search over your data with permissions.
If you want multi-step automation, look at AI agents, only when the steps and guardrails are clearly defined.

What’s missing on purpose: “the best model.” For most teams, the model isn’t the bottleneck. The match to the workflow is.

A shortlist you can defend in the room

You don’t need an eternal page request of approval for most AI purchases. You need a simple scorecard that makes the tradeoffs obvious.

You can start with these simple five checks:

  • Use-case fit: does it solve the workflow end-to-end?
  • Constraints fit: security, GDPR, data residency, integrations
  • Time-to-value: can you see impact in weeks, not quarters?
  • Evidence: references, outcomes, reliability in real conditions
  • Total cost: license, setup, integrations, ongoing support

And one hard rule: if a vendor is weak on constraints, it’s a no, even if the demo looks perfect.

When AI Agents hit production: guardrails + a 2–4 Week Proof of Value

AI agents are everywhere right now along with “agentic workflows,” “orchestration,” and “MCP.” The noise is loud and vendors are louder, but your job isn’t to argue about the trend. It’s to decide if an agent actually improves a workflow you can measure and control. Agents make sense when the task has clear boundaries, there’s a defined approval step, and you have logging plus rollback because if failure can trigger a legal incident, you don’t want surprises. 

That’s also why your proof of value can’t drift into an “infinite pilot”: timebox it to 2–4 weeks, agree upfront on 1–3 KPIs (cycle time, deflection rate, accuracy, revenue lift), lock the dataset, and insist on a deliverable a real user can run (not a slide deck), with one business owner and one technical owner accountable. Don’t “test AI.” Test the workflow, because the deliverable it’s operational change.
